Eighty percent of a commercial paint job’s lifespan is decided before a single coat of paint touches the wall. That’s not an exaggeration used to sell more labor hours. Paint manufacturers like Sherwin-Williams and PPG have said for decades that improper surface preparation is the leading cause of coating failure, ahead of weather, application technique, or even paint quality. A $90-per-gallon premium coating applied over a dirty, chalky, or unpatched surface will fail faster than a $35 gallon applied correctly over prepared substrate.
For building owners and facility managers hiring painting contractors, understanding what prep actually involves helps you evaluate bids, ask better questions, and avoid paying twice for the same job within three years.
Surface Cleaning: Removing What You Can’t Always See
Exterior surfaces accumulate more than visible dirt. Chalk residue from UV-degraded paint, mildew spores, salt deposits near coastal properties, and airborne grease near industrial zones all sit on the surface and prevent new paint from bonding. A simple test: rub a dark cloth firmly against the existing paint. If it comes away coated in white or gray powder, the surface is chalking and needs more than a rinse.
Pressure washing is standard, typically run at 2,500 to 3,000 PSI for masonry and concrete, and dialed down to 1,200 to 1,500 PSI for wood siding or stucco to avoid driving water behind the surface or damaging softer materials. On buildings with known mildew problems, contractors should apply a sodium hypochlorite solution (diluted bleach, roughly one part bleach to three parts water) before rinsing, then allow 24 to 48 hours of dry time before any coating work begins.
Interior surfaces need different treatment. Commercial kitchens, warehouses, and manufacturing floors often have grease films on walls near equipment. A degreasing agent, not just soap and water, is required, followed by a clean water rinse to remove residue that would otherwise create adhesion problems.
Repairing the Substrate Before It Becomes a Bigger Problem
Cracks, holes, and deteriorated caulk lines are not cosmetic issues. They’re entry points for moisture, and moisture behind paint causes blistering, peeling, and in masonry buildings, freeze-thaw damage that widens cracks over winter.
- Hairline cracks under 1/16 inch typically get filled with an elastomeric caulk rated for the substrate.
- Cracks between 1/16 and 1/4 inch usually require a polyurethane or acrylic patching compound, sometimes with mesh tape reinforcement on drywall.
- Larger structural cracks, especially in concrete or masonry, need assessment by someone who can determine if the cause is settling, water infiltration, or expansion stress before cosmetic repair makes sense.
Wood surfaces get inspected for rot, particularly around window sills, door frames, and areas where flashing may have failed. Any soft or spongy wood should be cut out and replaced rather than filled, since wood filler over active rot just delays the failure and hides it from the next inspection.
On stucco and EIFS systems, hairline cracking is common and often cosmetic, but a pattern of cracks radiating from window corners can indicate structural movement that paint alone won’t solve.
Surface Profile: Why Glossy or Chalky Paint Won’t Hold a New Coat
Paint needs something to grip. A surface that is too smooth, too glossy, or too chalky doesn’t give new coating material anything to mechanically bond to, regardless of how good the primer is.
For previously painted surfaces with a high-gloss finish, contractors typically scuff-sand with 120 to 150 grit sandpaper or use a deglossing liquid to cut the sheen enough for adhesion. On metal surfaces like steel doors, railings, or structural beams, this often means mechanical abrasion with a wire wheel or sandblasting to remove rust and create what’s called an “anchor profile,” measured in mils, that the primer can lock into.
Concrete floors and walls present a different challenge. New concrete needs to cure for at least 28 days before coating, and even then it often needs an etching solution (diluted muriatic acid or a citric acid alternative) to open the pores enough for penetration. Skipping this step is one of the most common reasons epoxy and concrete coatings fail within the first year, showing up as peeling in sheets rather than gradual wear.
Masking, Protection, and Containment
Commercial properties are occupied spaces. Prep work includes protecting what shouldn’t be painted and controlling where dust and overspray travel, which matters both for quality and for liability.
- Windows, hardware, light fixtures, and signage get masked with tape rated for the expected dwell time, since cheap tape left up for two weeks can leave adhesive residue or fail in UV exposure.
- Floors and fixed equipment get covered with canvas drop cloths or plastic sheeting, with canvas preferred in high-traffic areas since plastic becomes a slip hazard.
- On occupied buildings, contractors often need containment barriers or negative air pressure setups when sanding lead-based paint (common in buildings constructed before 1978) or when working near HVAC intakes that could pull dust into the building’s air system.
For multi-tenant commercial buildings, this phase also includes coordination: notifying tenants of work schedules, securing areas after hours, and sometimes scheduling noisy prep work like grinding or sandblasting outside of business hours.
Priming: The Step Most Often Rushed
Primer is not filler and not a cheaper substitute for paint. It’s chosen based on the substrate and the problem being solved. Stain-blocking primers with shellac or oil bases are used over water damage, smoke stains, or knots in wood that would otherwise bleed through even three coats of latex paint. Bonding primers are used on glossy or slick surfaces like tile, laminate, or previously varnished wood. Rust-inhibitive primers go on bare or sanded metal before topcoat.
Skipping primer, or using a single all-purpose product where the situation calls for something specific, is a common shortcut that shows up as failure within 12 to 18 months, usually as peeling at stress points or bleed-through stains reappearing.
What to Ask a Contractor Before Work Starts
Get the prep scope in writing, not just “surface preparation as needed.” Ask specifically what pressure washing PSI will be used, what primer products are specified for which surfaces, how cracks and rot will be repaired, and what the dry time will be between cleaning, repair, and painting. A contractor who can answer these questions specifically, with product names and numbers rather than general assurances, is one who treats prep as the foundation of the job rather than a line item to move past quickly.
